Downsizing and Rebuilding a Team the Right Way
▶TLDR
- Fast growth can mask a business that is not built to scale. Hiring covers the gap without closing it.
- You do not fix an overloaded team by adding people. You fix pricing, tighten the process, and choose better clients.
Growth hid a problem in my agency for a while. When my social media consultancy took off, my instinct was to hire, so I did. More clients meant more people. What I did not have was the bandwidth or the business infrastructure to scale at the pace my clients needed, and every client wanted something a little different. Payroll climbed. Eventually I had to downsize most of the team I had built. On this episode of Business Infrastructure with Alicia Butler Pierre, I walked through what I changed so the rebuild would not repeat the mistake.
Hiring is not the same as scaling
Adding people felt like progress, but headcount was covering for a business that was not built to grow. Without the systems underneath, more staff just raised the cost of the same chaos. Cutting back was painful, and it was also the moment the fixes started. Instead of hiring to keep up, I rebuilt the parts of the business that let it keep up on its own.
Three changes that rebuilt the team
The rebuild came down to three moves. I fine-tuned the pricing model so the numbers supported the work and the team. I simplified and automated the key processes so the business could deliver without a person babysitting every step. And I got stricter about which clients the company took on, because the wrong client at the wrong pace was what strained the team in the first place.
Those three levers, price, process, and client fit, are the same ones I come back to now when I help operators who over-built and burned out. You do not fix an overloaded team by adding more people. You fix the pricing, tighten the process, and choose better clients, and the team you rebuild is one the business can carry.
